One of my leaders asked for a best practice on how to maintain his Team’s top position. He said it must be something different, it must be fun and engaging because his Team is known to be a source of great talent in the Site so it must have "an exciting call to action feel".

So, I pulled out a Swiss Knife from my bag and said, let’s call this the Swiss knife execution model.

Just like a Swiss knife, each tool is used for a specific purpose. I asked him what are his 5 key focus areas. He said:

•Focus on Customers

•Focus on Quality

•Focus on Efficiency

•Focus on Associates

•Focus on Innovation

Approach:

Along with your key stakeholders, agree on one goal & lead measure for each focus area. Each Swiss knife tool is your Work Stream that will achieve each of your 5 focus areas.

Governance:

The WS Leads present the results of the Swiss knife to you weekly. Every week on rotation, 1 out of the 5 Work Streams does not presented in the meeting to you. Instead, you all walk over to the Gemba Wall in the production floor and let a Work Stream Member present it for everyone to see and appreciate. Please go ahead, celebrate small wins and recognize Associates so everyone sees it in the production floor.

Imagine if you head Quality. This model just gave you a network of active and motivated Quality Champions embedded in each Team.

Moreover, with this model, one-third of your Associates in the entire Program is directly involved and rallying towards achieving all your business imperatives. The power of influence to drive the right behavior is very strong so the remaining two-thirds of your Associates in the Program will naturally align or fall out.

My leader is h(J)appy with the results of their Swiss knife execution model in his program. Aside from maintaining their top position, he now has a large pool of experienced Leaders and frontline Associates who are passionate about achieving their goals for customers, quality, efficiency, associates and innovation.

Structure

The Work Stream structure is composed of 1 Lead (a high performing Team Leader), 1 co-Lead (also a TL), and 1 high performing Associate “each per Team” who is passionate about that particular focus area (ex. Quality). This means in each Team of 15 frontline Associates, you have 5 Associates who each own & drive 1 of the 5 focus area. Also, their Team Leader is either a WS Lead or a co-Lead or also a Member.
